Add PRD, addendum, pre-implementation docs, ADRs, and capability-gate benchmarks

- PRD v1.0 plus addendum with environment reality checks (qwen3.5:9b pool, runaway protection, MVP trim)
- Pre-implementation checklist and GitHub integration plan
- ADR-001: build on Hermes Agent 0.19.0 as agent runtime; engine stays source of truth
- ADR-002: engine stack (FastAPI, Postgres, Redis, React)

# GitHub Integration Plan
GitHub org exists; no repos or connections yet. This maps PRD §14.4 (repository strategy) and §8 (authority levels) onto GitHub concretely.
---
## 1. Repository layout
| Repo | Purpose |
|---|---|
| `farmhouse-platform` | The platform itself: engine, agent loop, dashboard, tool workers. Monorepo. |
| `company-template` | GitHub **template repo**: scaffolding every new company repo is stamped from (README, CI workflow, `.farmhouse/company.yml` metadata, branch protection defaults) |
| `<company-slug>` (e.g. `radiance-wellness`) | One repo per subsidiary company, created by the engine via API at company creation (PRD §19.1 step 5) |
One repo per company keeps the PRD's isolation guarantee (§6.2) at the platform boundary: a company-scoped token physically cannot see another company's code.
## 2. Authentication — GitHub App, not PATs
- [ ] Create one **GitHub App** ("FarmHouse Engine") owned by the org
- [ ] Permissions: contents (RW), pull requests (RW), issues (RW), checks (RW), administration (repo creation), webhooks
- [ ] Engine mints **installation access tokens scoped per company repo** at tool-execution time — short-lived (1 h), matching PRD §16.1 "short-lived credentials"
- [ ] Employees never see tokens; the tool gateway injects them per authorized git operation
- [ ] Webhook endpoint on the engine: push, PR, check-run events flow into the event log so external human commits also appear in company history
## 3. Branch and PR model → authority levels
| PRD authority level | GitHub mechanism |
|---|---|
| Level 1 (Propose) | Draft PR from task branch; no merge rights |
| Level 2 (Sandbox) | Branch `task/<work-item-id>-<slug>`; CI runs; local worktree per agent prevents clobbering (PRD §14.4) |
| Level 3 (Internal change) | PR merge to `main` allowed only when: CI green + review by a *different* employee recorded in engine + policy engine sign-off posted as a required **check run** |
| Level 4 (Production) | Deploys from tags only; tag creation requires engine-recorded user approval |
| Level 5 (Destructive) | Repo deletion/history rewrite blocked for the App entirely; human-only |
- [ ] Branch protection on `main` in every company repo: require the FarmHouse policy check + CI, no force push, no direct push
- Key point: the **required check run posted by the engine** is how the deterministic policy engine (PRD §8) gets enforcement teeth inside GitHub — an agent can open a PR but the merge gate is server-side and outside the LLM.
## 4. Setup order
1. [ ] Create `farmhouse-platform` repo, push ADRs + these markdown docs as the first commit
2. [ ] Create `company-template` with: CI workflow (lint + test + placeholder policy check), `.farmhouse/company.yml`, branch protection config (applied via API on stamp)
3. [ ] Register the GitHub App, install on org, store credentials in the engine's secret store (never in a company repo)
4. [ ] Smoke test from a script: create repo from template → branch → commit → PR → check run → merge via API. This script becomes the engine's `git` tool worker.
## 5. Local execution detail
- Agents work in **worktrees** under the engine's workspace dir (`/work/<company>/<work-item-id>/`), one per active task — concurrent agents on the same repo never share a checkout (PRD §14.4)
- Commits authored as `<Employee Name> (FarmHouse) <employee-id@farmhouse.local>` so `git blame` maps to the employee record; App identity is the committer
- Worktrees pruned when the work item closes; unpushed work older than a policy TTL is flagged, not silently deleted
## 6. Deliberately skipped for now
- GitHub Projects/Issues as the backlog — the engine's Postgres backlog is the source of truth (PRD §23.5); mirror to Issues later only if browsing there proves useful
- GitHub Actions self-hosted runners — company CI runs on GitHub-hosted runners first; move to self-hosted when GPU-adjacent CI or cost demands it
- Fine-grained per-employee GitHub identities — one App with engine-side attribution is simpler and sufficient; revisit if external collaborators join a company repo

# PRD Addendum — Improvements and Reality Checks
**Companion to:** FarmHouse_Holdings_Product_Requirements.md v1.0
**Purpose:** Corrections, constraints, and additions based on the actual deployed environment (4-instance Ollama pool running qwen3.5:9b behind an API redirect, Hermes orchestration already set up, GitHub org created but empty).
---
## 1. Environment corrections to PRD Section 3
The PRD assumes Hermes 3 as the employee reasoning engine. Actual workforce is **qwen3.5:9b across 4 pooled Ollama instances**. This changes several design assumptions:
| PRD assumption | Reality | Consequence |
|---|---|---|
| "Hermes 3 or similar" reasoning engine | qwen3.5:9b (9B params) | Weaker multi-step reasoning; tasks must be decomposed smaller than PRD implies |
| Scheduler balances many workers | Hard cap: **4 concurrent inferences**, period | Scheduler v1 is a simple priority queue with 4 slots, not a complex placement engine |
| Long employee context/memory | ~11 GB VRAM per instance limits usable context (likely 8k–32k tokens depending on quant + KV cache) | Memory layers (PRD §15) must compress aggressively; no "dump the whole knowledge base" prompts |
| Employees run long agent loops | Small models drift, loop, and hallucinate tool calls over long horizons | Every task needs max-iteration caps, token budgets, and repetition detection (see §3 below) |
**Action:** run the capability gate in `PRE_IMPLEMENTATION_CHECKLIST.md` before building any org-model code. If qwen3.5:9b can't reliably emit valid structured messages or working code diffs, the whole employee model needs rethinking (bigger model, tighter task shapes, or heavier consultant reliance).
## 2. Strengthen PRD §13.4 — structured output must be *enforced*, not requested
The PRD says "do not rely on parsing free-form chat." Go further:
- Use Ollama's `format` parameter (JSON schema enforcement) for **every** agent→engine message. The model physically cannot emit non-conforming output.
- Keep schemas small and flat. 9B models degrade on deeply nested schemas.
- Validate server-side anyway; on failure, retry once with the error appended, then mark task blocked. Never silently accept malformed output.
- Version schemas from day one (`schema_version` field), as the PRD already requires for events.
## 3. New requirement — runaway protection for small models
Add to PRD §7.4 (anti-busy-work). Small local models fail differently than frontier models:
- **Per-task hard caps:** max agent-loop iterations (suggest 15), max total tokens, max wall-clock time. Exceeding any cap = task blocked with state preserved, escalate to manager.
- **Repetition detector:** if the model emits near-identical output N times in a row, kill the loop. Cheap check (hash last 3 responses), catches the most common 9B failure mode.
- **Self-assessment distrust:** the PRD already says completion requires evidence, not claims (§9.1). For a 9B model this is load-bearing — deterministic gates (tests pass, lint passes, diff applies) are the *only* completion signal. Never let the model's "done" flag advance state.
## 4. Role-based model routing (extends PRD §13)
One model for everything is wrong even locally. Route by role through the model gateway (LiteLLM, as PRD suggests):
- **Default workforce:** qwen3.5:9b — implementation tasks, summaries, test writing.
- **Coder-tuned variant** (e.g. qwen coder family, fits same VRAM): engineering employees. Worth benchmarking both in the capability gate.
- **Consultants:** Claude/OpenAI via LiteLLM with the PRD §10 budget controls. Practical trigger: any task blocked twice by the runaway caps in §3 auto-generates a consultant *proposal* (not an auto-call).
- Keep model aliases per *role*, not per employee, so swapping models later is one config change (PRD §23.3 preserved).
## 5. Tool gateway — standardize on MCP
PRD §14.1 lists a "tool gateway and isolated execution workers" without a protocol. Recommend **MCP (Model Context Protocol)** for tool exposure:
- Tools (git, shell, Playwright, file ops) become MCP servers; any agent runtime (Hermes Agent, custom loop, future frameworks) consumes them uniformly.
- Permission enforcement lives in the gateway between agent and MCP server — deterministic, outside the LLM, exactly as PRD §8 requires.
- Avoids coupling the platform to Hermes Agent's tool format (PRD §3: "do not hard-code to one agent framework").
## 6. MVP scope trim (amends PRD §20)
The PRD's MVP is ~6 months of work. Prove the risky core first with a smaller slice:
**Slice 1 (prove the engine):** one company, three employees (manager, engineer, QA), Postgres + Redis, structured agent protocol, git worktree isolation, one Playwright test run, evidence bundle, web dashboard read-only view, global pause. **No Discord, no 2D office, no consultants, no schedules.**
**Slice 2:** clarification/approval workflow + Discord channel + consultant path.
**Slice 3:** 2D office + schedules + autonomous work modes.
Rationale: PRD §24 itself says prove the company engine before visualization. Discord and the office are synchronized *views* (PRD §23.5) — they can't be validated until the engine emits real events anyway.
## 7. Observability — concrete picks (fills in PRD §17)
- **Langfuse (self-hosted)** for LLM traces: every prompt, response, latency, token count per employee/task. Purpose-built for exactly PRD §17's model metrics, runs in Docker next to Postgres.
- Engine events table in Postgres doubles as the audit log for v1 — no separate observability stack until it hurts.
- GPU metrics: `nvidia-smi` scrape into the same Postgres, chart later. Skip Prometheus/Grafana until multi-node pain is real.
## 8. Additional gaps worth one line each
- **Backpressure:** 4 slots means queue depth will grow. Dashboard must show queue depth per company from day one or "idle employees" will be a mystery.
- **Warm-model pinning:** with 4 instances and 1–2 models, pin models resident (Ollama `keep_alive=-1`) — cold starts on a 1080 Ti will dominate latency otherwise. PRD §13.3 allows this.
- **Time zone:** PRD sets `America/Indiana/Indianapolis` — store all timestamps UTC, convert at display. State it explicitly in the event schema ADR.
- **Company templates:** the new-company wizard (PRD §18.3) should stamp from a GitHub template repo (see GITHUB_INTEGRATION.md) — cheap and gives every company identical scaffolding.
- **Kill switch semantics:** define now whether "pause" drains in-flight inference or aborts it. Recommend: drain inference (seconds), abort tool executions (side effects). Ambiguity here bites during the first incident.

# Pre-Implementation Checklist
Ordered steps before writing platform code. Each step has an exit criterion. Do not skip step 1 — everything downstream depends on it.
---
## Step 1: Capability gate — benchmark qwen3.5:9b (1–2 days)
The entire employee model assumes the local model can do the work. Verify before building.
**Infrastructure benchmarks** (script against the HAProxy/pool endpoint):
- [ ] Warm tokens/sec per instance, and with all 4 instances loaded concurrently
- [ ] Cold-start time (model load) vs warm request — PRD §3 requires distinguishing these
- [ ] Max usable context before VRAM pressure/OOM on the 1080 Ti (test 8k, 16k, 32k)
- [ ] Behavior when a 5th request arrives: queue latency through the pool redirect
- [ ] Host RAM headroom on each instance under load
**Capability benchmarks** (20–30 fixed test cases each, scored pass/fail):
- [ ] **JSON schema compliance:** emit valid `task.progressed`, `clarification.requested`, etc. messages with Ollama `format` enforcement — target ≥95% valid
- [ ] **Tool call selection:** given 5–8 tool descriptions, pick the right tool with right args — target ≥80%
- [ ] **Code generation:** small full-stack tasks (add endpoint, write test, fix seeded bug) — measure % producing an applying, passing diff
- [ ] **Instruction retention:** does it still follow the system prompt after 10 loop iterations
- [ ] Same suite against a qwen coder-family variant that fits 11 GB — pick per-role winners
**Exit criterion:** written scores in `benchmarks/RESULTS.md`. If JSON compliance <90% or code tasks <50%, stop and rethink model choice before proceeding.
## Step 2: Decide agent runtime (half day)
- [ ] Evaluate whether existing Hermes Agent setup can: enforce max iterations, emit the structured protocol, call MCP tools, and hand control back to an external engine per step
- [ ] If not cleanly: write a minimal custom loop (~200 lines: prompt → structured response → engine records event → next step). The engine owns state either way (PRD §3)
- [ ] Record decision as ADR-001
## Step 3: Pick the stack (half day, write it down)
Recommendation (fits ecosystem, one language, boring choices):
- [ ] **Python 3.12 + FastAPI** — engine API, agent loop, tool workers (Playwright, git libs all first-class)
- [ ] **PostgreSQL** — durable state + event log + audit (PRD §14)
- [ ] **Redis** — task queue + pub/sub for live dashboard updates
- [ ] **LiteLLM** — model gateway (local pool + consultant providers, budgets, accounting)
- [ ] **Docker** — sandboxed tool execution
- [ ] **React + Vite** — dashboard; defer 2D engine choice (PixiJS vs Phaser) until Slice 3
- [ ] **Langfuse** — LLM tracing
- [ ] Record as ADR-002 with rejected alternatives
## Step 4: GitHub setup (half day)
- [ ] Execute `GITHUB_INTEGRATION.md` steps 1–4 (org structure, platform repo, company template repo, GitHub App)
## Step 5: Core schemas before code (1–2 days)
- [ ] Event schema v1: the ~12 message types from PRD §13.4, with envelope (event ID, company, actor, correlation, timestamp, schema_version, policy decision)
- [ ] Draft DDL for the load-bearing subset of PRD §14.3 entities: Company, Employee, WorkItem, Event, Approval, Artifact, ToolExecution, CostEntry — defer the rest until needed
- [ ] Authority levels 0–5 as a policy table: (role, tool, environment) → max level; enforcement point in the tool gateway
- [ ] Record as ADR-003
## Step 6: Define the Slice 1 demo script (1 hour)
Write the exact demo before building it (amended MVP from PRD_ADDENDUM.md §6):
- [ ] One company created from a brief; manager decomposes into ~3 tasks
- [ ] Engineer employee implements a small feature in an isolated git worktree, on the pool
- [ ] QA employee runs an automated + Playwright check, files one seeded defect
- [ ] Engineer fixes, QA re-verifies, evidence bundle lands in artifact storage
- [ ] Dashboard shows live states; global pause stops cleanly mid-task
- [ ] Every state transition visible as events in Postgres
**Exit criterion:** this script becomes the Slice 1 acceptance test, verbatim.
## Step 7: Risk register (1 hour)
Top risks to track (revisit after Step 1 results):
1. **qwen3.5:9b too weak for autonomous coding** — mitigation: capability gate first; smaller task shapes; consultant escalation path
2. **4-slot throughput too low for multi-company** — mitigation: measure in Step 1; strict background preemption; single company until it hurts
3. **Runaway loops burn compute silently** — mitigation: hard caps + repetition detection before any autonomous mode ships
4. **Scope explosion** (PRD is a platform, a game, and an org sim) — mitigation: slice discipline; nothing outside current slice
5. **State corruption on worker death mid-task** — mitigation: idempotent task steps, event-sourced state, resume-from-last-event tested in Slice 1
---
## Explicit open questions for Philip
1. Consultant budget: which external providers approved, monthly cap in dollars?
2. Discord server — already created? Bot application registered?
3. First real company/project to run through the system once Slice 1 works?
4. Where does artifact/object storage live — TrueNAS share, MinIO, or plain disk?
5. Is the Hermes Agent setup something to preserve, or replaceable if Step 2 finds friction?

# ADR-001: Agent Runtime — Build on Hermes Agent
**Status:** Accepted
**Date:** 2026-08-03
## Context
PRD §13.1 separates the company engine from the agent runtime. Checklist Step 2 required evaluating the existing Hermes Agent deployment before deciding build-vs-integrate.
Discovery of the running instance (TrueNAS, `192.168.1.5`, dashboard :30433, OpenAI-compatible API server :30432, version 0.19.0) found far more capability than assumed:
- **Kanban orchestration plugin:** boards, tasks, auto-decomposition, dispatch loop (60s tick), worker runs, per-profile in-progress limits, reassignment, run inspection/termination
- **Profiles:** persistent personas with own soul (system prompt), model, setup command — direct fit for FarmHouse employees
- **Git integration:** worktree add/remove, branches, staged review, commit, push, PR creation
- **MCP server management:** catalog install, per-server enable/auth/test
- **Toolsets** with per-toolset config/env/model; tool-loop guardrails built in
- **Cron jobs** with blueprints and delivery targets
- **Memory providers**, session store, session search/export
- **Messaging platforms** incl. Discord (bot token slot present, unset)
- **Webhooks** (outbound events), gateway drain/restart, checkpoints/backup, Langfuse env hooks
Model: qwen3.5:9b (matches pool). Gateway `api_server.max_concurrent_runs: 10`. Kanban `auto_decompose: true`, `dispatch_in_gateway: true`.
## Decision
**Use Hermes Agent as the agent runtime and tool executor. Build the FarmHouse company engine as a separate service that is the sole source of truth.**
Layer mapping (PRD §13.1):
| PRD layer | Implementation |
|---|---|
| Company engine | **New FastAPI service** — companies, employees, work items, events, policy, budgets, approvals |
| Agent runtime | **Hermes Agent** — reasoning loop, tool selection, guardrails |
| Model gateway | Hermes providers + Ollama pool front (`192.168.1.5:4000`); LiteLLM deferred until consultant phase |
| Load balancer | Existing HAProxy front |
| Tool workers | Hermes toolsets + MCP servers |
Integration contract:
1. FarmHouse employee ↔ Hermes **profile** (engine creates/updates profiles via `/api/profiles`).
2. FarmHouse work item execution ↔ Hermes **kanban task** dispatch (`/api/plugins/kanban/*`) or direct `api_server` run — engine chooses per task type.
3. Events back via Hermes **webhooks** → engine event log. Engine polls run status as fallback.
4. Engine holds all durable state. Hermes sessions/kanban are execution artifacts, never the record. If Hermes is wiped, companies and history survive; only in-flight runs are lost.
5. Engine-side policy checks gate every dispatch (authority levels, budgets) before anything reaches Hermes.
## Consequences
- Months of runtime work avoided (agent loop, worktrees, MCP, Discord path, cron).
- Risk: Hermes is a moving dependency (0.19.0, fast release cadence) — pin the deployed version; integration goes through a thin `hermes_client.py` adapter so the engine never calls Hermes endpoints directly from business logic.
- Hermes auto-decompose/orchestrator overlaps with FarmHouse manager employees — disable kanban auto-decompose for engine-managed boards; decomposition is a manager (engine) responsibility.
- `API_SERVER_KEY` for :30432 lives in the container env (unset in UI env store) — needs to be set/read on TrueNAS for engine → api_server auth. Open item.
- Discord later rides Hermes messaging (set `DISCORD_BOT_TOKEN`) instead of a new bot service — revisit at Milestone 5.

# ADR-002: Engine Technology Stack
**Status:** Accepted
**Date:** 2026-08-03
## Decision
FarmHouse company engine and supporting services:
- **Python 3.12+ / FastAPI** — engine API and workers. Matches Hermes ecosystem (uvicorn/FastAPI), Playwright and git tooling first-class.
- **PostgreSQL** — durable state, append-only event log, audit. Single DB, one schema per bounded area (`org`, `work`, `events`, `policy`).
- **Redis** — dispatch queue + pub/sub for live dashboard. (Postgres LISTEN/NOTIFY fallback if Redis proves unnecessary weight.)
- **httpx** client adapters: `hermes_client.py` (runtime), `ollama_client.py` (direct pool calls for engine-internal inference like scoring/routing).
- **React + Vite** dashboard (Slice 1: read-only). 2D engine choice deferred to Slice 3.
- **Docker Compose** for Postgres/Redis/engine; deployable to TrueNAS later.
- **Langfuse** self-hosted, deferred until after Slice 1 (Hermes has native Langfuse env hooks — free integration when enabled).
## Rejected
- **Node/NestJS** — second language for no gain; Playwright is the only draw and Python Playwright is fine.
- **LiteLLM now** — consultant phase only; Hermes providers + pool front cover local routing today.
- **Temporal/Celery** — Redis queue + engine dispatch loop is enough at 4-worker scale (`ponytail:` revisit if schedule complexity grows).
- **Microservices** — modular monolith per PRD §14.1.
## Versions pinned at adoption
- Hermes Agent 0.19.0 (TrueNAS, ports 30432/30433)
- Ollama pool front `192.168.1.5:4000` (workers 0.24.0 + 0.32.5)
- qwen3.5:9b Q4_K_M — capability-gated GO (benchmarks/RESULTS.md)

# Capability Gate Results — Step 1 of PRE_IMPLEMENTATION_CHECKLIST
**Date:** 2026-08-03
**Model:** qwen3.5:9b (9.7B, Q4_K_M, 6.6 GB)
**Pool front:** http://192.168.1.5:4000 (HAProxy)
**Verdict: GO.** All five capability gates pass. Platform build proceeds.
---
## Capability gates (run on Windows worker direct, model identical pool-wide)
| Suite | Cases | Score | Gate | Result |
|---|---|---|---|---|
| JSON schema validity (Ollama `format` enforcement) | 20 | **100%** | ≥95% | PASS |
| Correct protocol message type | 20 | **85%** | ≥80% | PASS |
| Tool selection + correct args (7-tool catalog) | 24 | **100%** | ≥80% | PASS |
| Code generation (executed against asserts) | 6 | **100%** | ≥50% | PASS |
| Instruction retention over 10 turns (incl. adversarial) | 10 | **100%** | ≥80% | PASS |
Raw data: `results/capability_qwen3.5_9b.json`. Suite runner: `bench_capability.py` (rerun per candidate model with `--model`).
### Known failure mode (design input for engine)
All 3 protocol-type misses confused escalation types: emitted `task.blocked` where `clarification.requested` or `approval.requested` was correct.
**Engine rule:** `task.blocked` = triage state. Manager (or deterministic check) reclassifies blocked reports before routing. Never route raw `blocked` straight to user.
## Pool topology (discovered)
- Front: HAProxy at `192.168.1.5:4000`, round-robin.
- Workers heterogeneous, identified by generation rate: ~80 tok/s (Windows box, Ollama 0.32.5), ~50 tok/s (×2, TrueNAS containers, 0.24.0), ~37 tok/s (likely the 1080 Ti, 0.24.0).
- Each worker serializes requests (`OLLAMA_NUM_PARALLEL=1` behavior confirmed on direct test: n requests = n× wall time).
## Infra numbers
| Metric | Pool front (:4000) | Windows worker direct |
|---|---|---|
| Warm single-stream | 38–51 tok/s (worker luck) | 77 tok/s |
| Aggregate at 4 concurrent | 137 tok/s (1.92× single) | 75 tok/s (1.06× — serial) |
| Aggregate at 8 concurrent | 177 tok/s | 76 tok/s |
| Cold load | 0.25 s | 0.74 s |
| 16k-token prompt eval | 9.1 s | 3.5 s |
Raw data: `results/infra_pool_front.json`, `results/infra_windows_worker_direct.json`.
## Scheduler consequences (feed into engine design)
1. **Plan for ~3 effective concurrent streams**, not 4 — heterogeneity + round-robin cost. Aggregate budget ≈ 140–180 tok/s at saturation.
2. **Round-robin is blind.** n=2 test landed both streams on slow workers (zero speedup). FarmHouse scheduler should eventually do least-busy dispatch straight to workers (or HAProxy leastconn) rather than trust the front. Not MVP-blocking.
3. **Interactive vs background lanes matter** (PRD §13.3): a user-facing request behind a 37 tok/s worker with queue = bad latency. Reserve fast worker for interactive lane when possible.
4. Cold starts trivial (<1 s) — models effectively always warm. `keep_alive` pinning nice-to-have, not critical.
5. 16k contexts fine pool-wide. Context budget per employee task: 16k safe ceiling for v1.
## Open item
`bench_capability.py --model <coder-variant>` not yet run — no coder-family model pulled on the pool. Optional: general model scored 100% on code suite; revisit only if real tasks expose weakness.
